BIM technology is revolutionising the construction

industry by solving real-world problems in the virtual realm. In order to unlock its full potential, Gammon is advocating for broader industry acceptance of BIM in Hong Kong.

Predicting the future can be tricky business, but sometimes it’s not difficult at all. Take, for example, Building Information Modelling and other innovative technologies. It can be said with total certainty that BIM is clearly the way forward for the construction industry in Hong Kong.

With this in mind, Gammon has organised several conferences to promote BIM in Hong Kong. The goal of the conferences was to highlight practical applications of BIM across a broad range of projects and business streams, with a focus on best practices. The events were also platforms to showcase the wonderful things Gammon is doing with BIM.

If we are going to realise the potential of BIM we have to be working together, which requires generating support from all stakeholders, using the same protocols and speaking the same language.

We want everyone to be working in BIM, in every area of the business. Understanding the vital importance of BIM to our future, Gammon has taken the lead in developing this technology further with its BIM Vision. We are at the forefront of efforts to develop a common standard, drive efficiency, reduce costs and extract greater value for customers. As BIM moves forward, it will make the industry increasingly appealing to bright young minds interested in working at the cutting edge of technology, further developing this exciting space.

Thomas Ho

By working together as a team and across the industry, we can tap into the possibilities promised by BIM technology.”

In line with our People Strategy and Roadmap, we have started the journey of embedding a High Performance Caring Culture in Gammon, which requires us to deepen engagement with people.

Over the past year, we organised 49 caring visits to various work sites, with 1,257 staff participating. During the visits, staff shared perspectives with project leaders and Human Resources Department. More than 300 issues have been raised for action... And this is only the beginning.

Given that there are multiple generations working together in Gammon, we must choose to “lead with care”. Our next challenge is to understand the younger generation and learn how to best support them as they develop their skills and experiences. This sets the scene for our “Leading with Care” programme, which engages our leaders in an interactive environment and enables them to manage generational differences and conflicts. In addition, it helps them effectively lead the teams and create a positive influence in the workplace.

Have a good read.

The training programme of “Leading with Care” is a key initiative that aligns with Gammon’s focus on creating a “High Performance Caring Culture”. This two-day programme addresses this goal from the vantage point of leading a workforce that comprises multiple generations, while it targets the management personnel with customised cases catering Gammon’s unique working environment and other interactive approaches .

More than appreciating the generation differences, the programme provides an advance training to help identify points of friction and bring our management personnel’s leadership skills to another level by reinforcing their positive influence at workplace.

Feedback from participants was encouraging, with most respondents to surveys afterward indicating that they intended to take what they learned from the programme and incorporate it into their job duties.

YPG NEWSFEED

13 engineers from Gammon Young Professionals Group (YPG) set off on 15th August to Kinniya, Sri Lanka for a mission – an 8-day roof repairing project for a local pre-school, Kinniya King Alfred Pre-School.

The 2004 tsunami struck the building and caused huge damage to the roof, which posed immediate risks to the local students, classes were often suspended during monsoon season. The local NGO partner had been hoping to replace the roof for the school over the past decade, but lack of expertise and financial support has obstructed this goal.

The YPG team envisioned removing this big threat and they promptly put together an action plan, with the objective of realising the roof replacement within a challenging time frame and at an affordable cost. The team also embraced the vision to transmit Gammon safety standards through its practices.

Apart from roof replacement, the team did much more. The team helped with extra works, including school boundary wall construction,

mobilising of tiles, construction of a tile wall, school gate & bed frame refurbishment and temporary school fencing construction. Team spirit was the key to success, such as forming a human chain with the local workers to remove and pass the roof tiles, the efficient teamwork helped to remove an impressive 5,000 tiles in one working day. To help the villagers stay healthy, the team even taught them qigong.

The joy of fulfilling goal was overwhelming, and the greatest reward for the team’s efforts was making the villagers safe!

A few years ago, a small group of surveyors stood on a hill overlooking the MTR Shatin to Central Link project site and recorded the terrain below. But instead of using traditional surveying methods, they made use of high-tech laser scanners to generate millions of data points per second that were then sent back electronically to the local survey grid. The entire process took less than fifteen minutes.

The advantages of laser scanning for this project were substantial. It enabled the surveyors to capture every detail of the surrounding topography, including the steel posts, wires, bridge and signs, without ever having to directly

access the railway. The new method has proven to be safer, faster, less costly

and, importantly, enabled Gammon to extract valuable digital information that can be used to create a 3D model in Building Information Modelling (BIM) for planning, design and construction.

Ian Askew, the Director at Gammon who has been given overall responsibility for BIM at the Company, said, “laser scanning takes out uncertainty about the built environment and gives us very accurate information that can be used in BIM to visualise a project, identify clashes, share information, and enhance buildability.”

BIM in the spotlightBIM together with other technology is clearly the way forward for the industry. Yet with all the cost savings and gains in productivity that BIM has to offer, why isn’t it being more widely adopted in Hong Kong? This was one of the questions raised during a conference showcasing BIM on 20 October at the Excelsior Hotel in Causeway Bay, Hong Kong.

This third BIM conference organised by Gammon brought together senior government staff, clients and colleagues from Hong Kong, Singapore, the US and Vietnam to discuss the benefits and future of BIM. Among the guest speakers and participants were Daniel Chung, Director of the Civil Engineering and Development Department, and Hui Siu-wai, Director of the Buildings Department, the presence of both being an indication of the increasing importance the Hong Kong Government is attaching to BIM.

A key objective of the conference was to showcase practical applications of BIM across a broad range of projects and business streams, demonstrating best practice both locally and internationally.

Thomas Ho, Chief Executive of Gammon, delivered the welcoming speech in which he noted how Hong Kong has some of the highest construction costs in the region. He said that while the full adoption of BIM would help bring down

these costs, it is not yet fully mature in Hong Kong or a standard industry practice.

Daniel Chung of the Civil Engineering and Development Department echoed Thomas’s comments, saying that deployment of BIM had been slow in Hong Kong, especially in light of the Government’s HK$70 billion expenditure on infrastructure projects in just the past year.

Pockets of excellenceAccording to Ian Askew, BIM in Gammon is at a point of maturity in terms of allowing early visualisation of a project and for identifying potential clashes. The next major step is to further unlock value from the “I” in BIM – Information.

“BIM is rapidly becoming a common platform for engineering, planning and programming, quantification, offsite manufacture and asset management. Digital information held in BIM models will be harnessed by every part of our business and by our customers in their increasingly smart buildings and infrastructure”.

The first step is to have the value of BIM fully recognised across the industry. BIM users face challenges as the technology is still some distance away from being adopted as standard industry practice. Many clients, consultants and companies in the supply chain are still using paper-based drawings.

We were able to remove problems in the virtual world before we encounter them in the real world.”

FOCUS STORY

But there are also “pockets of excellence”. The use of BIM – for which Gammon has won several awards over the past decade – has played a key role on a number of projects that were discussed during the BIM conference.

“The Tuen Mun-Chek Lap Kok Link Southern Viaduct Section is a great example,” Ian said. “BIM was instrumental in design for manufacture of bridge segments and lifting frames, to create 4D simulations, for temporary traffic planning and for resolving clashes between structural elements before construction.”

By helping to avoid rectification works, BIM saved more than one week in construction time while avoiding the costs associated with idling on site and delays in erecting the bridge elements.

BIM was also employed extensively in the construction of our major projects. On the Midfield project, BIM coupled with laser scanning enabled Gammon to construct complex steel frames and E&M installations within small tolerances. At the West Kowloon Terminus project, BIM was instrumental in building the incredibly challenging steel roof and the installation of the cladding panels, most of which was different.

“With BIM,” Ian says, our teams are able to remove problems in the virtual world before we encountered them in the real world. The conference really reinforced that we are doing some wonderful things in BIM.”

Unlocking the potential of BIM For all that BIM has done to advance construction in Hong Kong, there is still much more that could be achieved with this technology.

One example is the use of BIM for quantifying all the materials and components – from concrete and rebar to every window, door and light switch – that must be painstakingly registered before the commencement of a project. BIM has the potential not only to accelerate this process dramatically, but to do so with far greater accuracy.

Among some of the other applications for BIM are RFID and QR codes for inventory tracking and reality integration with the use of laser scanning and photogrammetry providing a far higher degree of certainty about the build environment.

All of these applications have been employed at various times by Gammon but not to their full

10 in Singapore. The Singapore BIM team, as outlined during the BIM conference, is writing computer code that allows them to speed up the conversion of data, deal more effectively with change, and process information faster.

Another aspect of Gammon’s BIM strategy is to have everyone in the business become a user of BIM. “We want everyone using BIM, including engineers, planners and quantity surveyors,” Ian explained. “We don’t want just to produce a model and rely on the modellers to operate it. We want everyone to be working in BIM, across every part of the business.”

To that end, Gammon has set up an e-training programme that will provide a full range of training, from an overview of BIM to specific training for different levels of users. Now completed, the introductory e-training programme will be rolled out in the near future.

By fully embracing BIM across the business, Gammon will be at the forefront of the effort to develop a common standard, drive efficiency, achieve cost-savings and extract more value for customers. It will also help to make the industry more dynamic by attracting the best young minds, who are interested in automation, robotics and being at the cutting edge of technology.

Gammon is well on its way to achieving its vision for BIM as evidenced by the company’s growing commitment to this technology. “We are living in a digital world and becoming more digital every day,” said Ian. “It really is exciting times for BIM at Gammon.”

potential or in collaboration with stakeholders such as clients and subcontractors. Ian said, “If we are going to realise the potential of BIM, we have to be working together, using the same protocols and speaking the same language.”

To unlock the real value of BIM, Ian said there are two ways to move forward: one is by making the use of BIM mandatory through legislation and the other is by coupling the ability to win work through a demonstrated proficiency in BIM. “Elevating the importance of BIM in tender evaluations and in performance scores of consultants and contractors will undoubtedly drive improvements in industry standards.”

In Singapore through that country’s Smart Nation Initiative and in the UK with its Digital Built Britain, their respective governments are already beginning to mandate the use of BIM in large-scale contracts.

Here in Hong Kong, we are starting to see some evidence of government support for BIM, particularly in work tendered by the Housing Authority and the Civil Engineering and Development Department. During his speech at the Gammon BIM Conference, Daniel Chung remarked that he “looked forward to the active adoption of BIM, including government, the CIC, consultants, contractors and academia.”

The future of BIMRecognising that BIM is vital for the future of the industry, Gammon has taken the lead to develop this technology further through its BIM Vision.

Currently, the percentage of projects using BIM at Gammon is more than 80%; under the BIM Vision, the plan is to have all construction projects with a value of more than HK$1.5 billion to be fully BIM including quantification and programme.

In Hong Kong, Gammon has 40 people working on its BIM team, with another

Ian

Ma Yee Shui

With extensive experience in construction projects such as tunnels, caverns, water works

and roads facilities, Senior Site Agent Ma Yee Shui, recipient of Gammon’s “25-Year Service Award” earlier this year, is regarded as a core member who unites frontline workers for a common goal. Sharing his leadership skills with The Record, he emphasises that care, interactive discussion and respect are keys in guiding the frontlines for safe construction. Heartfelt communication has been the essence of his happiness at work over the years.

Everyone addresses you as ‘Shui the Grand’ in the office and on site. This reflects your honourable position among staff and frontline workers in Gammon. Please share with us how you lead on the frontlines.

I joined the construction industry more than 30 years and was promoted to Foreman in 1982. As Senior Site Agent, it is my responsibility to allocate manpower and develop work procedures properly to ensure smooth completion of the whole project according to its construction schedule.

Every project has its unique difficulties and challenges. I always uphold a positive attitude to confront these difficulties and challenges together with my team members.

Taking the Harbour Area Treatment Scheme (HATS) 2A project as an example, of its four construction locations, I was responsible for the Sai Ying Pun site. The project required a total of 12km of tunnels and Sai Ying Pun accounted for 4.3km, more than one third of the whole project. Additionally, the construction team encountered extremely high water pressure which made grouting very difficult when we were excavating the 2.3km tunnel underneath Victoria Harbour towards Stonecutters Island. Nevertheless, as soon as the team and I were aware of the challenge, we took the initiative to plan all work procedures ahead, communicate with the frontlines as early as possible and work out all necessary preparations in advance. Eventually the team managed to overcome all challenges while sticking to the tight working schedule. We were delighted to see that Sai Ying Pun was the first site to complete its excavation works despite the fact that its construction was the most complicated and was the last to kick off in the whole HATS 2A project.

“Heartfelt communication” is in fact active dialogue with the frontlines which has already been incorporated into our daily operations. I usually discuss our works with responsible frontline colleagues at our morning assembly or a week before the project enters a new stage. I assign works according to the competence of respective workers and request their full attention to every detail of their assignments. I also welcome counterproposals, especially concerns and worries, as I believe that open discussion can help to bring out more alternatives and feasible approaches to solve our problems. It can also help to build mutual respect and acceptance among the frontlines. I am glad to know that lots of subcontractors and workers are happy to work with me. Also, the sense of contentment that my team and I experienced was beyond words when the site engineer and project consultant highly appreciated the quality of our work at Sai Ying Pun.

Every worker has his or her own unique personality and expertise. I take initiatives to become familiar with each of them and express my appreciation. I create opportunities that allow them to unleash their talents and to achieve a sense of accomplishment. I allocate experienced workers to guide newly arrived assistant engineers and

technical workers so they can advance with a positive attitude at work. There were some 10 workers transferred to Stonecutters Island after the work at Sai Ying Pun was completed. I was pleased to learn from their supervisor that they were demonstrating outstanding performance at Stonecutters Island.

You were the recipient of several safety awards, including the “Lighthouse Club Safe Foreman Award”, “Zero Accident Ambassador Award 2015” of the Construction Safety Week and several safety awards of the MTRC’s projects. How do you ensure safe construction on site?

I am grateful to the industry for recognising my working attitude with these awards. My principle is to deploy “supervision” and “caring” at the same time to ensure safe construction.

Firstly, all machinery and equip-ment must conform to the stringent requirements of respective authorities. No negligence is allowed. Workers must comply with guidelines and instructions in all hoisting operations. The purpose is to build safety awareness in the subcon-scious mind of all frontline workers.

I require workers to carry out operations as usual when safety officers pay visits to the site and I welcome their comments on any unsafe practices so that we may discuss and improve as a team. If I identify any malpractices on site, I definitely stop and correct the operation. At Stonecutters Island, I once saw a

worker smoking when he lacquered. I corrected his wrongdoing immediately because if any accident occurred at that time, the consequence could be very serious and beyond our imagination.

On the other hand, I care about the sentiment of the frontlines and try not to arouse hard feelings when safety precautions are in place. I always remind them that they work hard for a better living for themselves and their families. Attention to safety is not only a personal interest but also a consideration to their partners and family members.

There was a tunnel at Sham Tseng that impressed me most in terms of safe operations. Though it was only a small project, the risk involved was extremely high. The tunnel was sited only a few metres below the busy Tuen Mun Highway, so any accident might result in road closure for the whole area. Therefore stringent safety requirements were enforced both above the ground and in the tunnel. Upon completion of the project, we felt very relieved and celebrated for the co-ordinated hard work of all team members.

You have witnessed the development of Hong Kong’s construction industry over the past few decades. How do you view the future?

I believe that the industry has a bright future ahead of it, thanks to the support of cutting edge machinery and equipment that helps to eliminate a lot of labour-intensive procedures. In

My principle is to deploy

“supervision” and “caring” at the same time to ensure safe construction.”

the meantime, scale and challenges of projects nowadays are larger than ever, so workers should keep abreast of the latest construction knowledge and technical skills, as well as raising their awareness of safety and self protection.

Though mechanical advancements have helped a lot, there are other constraints in the construction sites such as limited space and labour shortage. I sincerely hope that the industry will understand the pressure of the frontlines and allow reasonable construction periods after the design and taking forward the projects, so that there will be sufficient time for manpower training and team building among the workers. I strongly believe that team effort is the key to enhancing efficiency and productivity.

How do you motivate yourself for continuous advancement over these years?

I am not highly educated and have received only a few years of primary education when I was young. Over these years, I gained construction-related knowledge and practised English along with my work.

Listening, speaking and commitment are all essential to my language-learning process. Now English is no longer a language barrier when I communicate with overseas engineers and frontline workers. Just be brave to express your opinions, and be patient to check a dictionary when you are in doubt.

Maybe gaining construction knowledge and indulging in personal

interests is similar in the sense that you progress to meet your objective. I am fond of stamps and jade collecting. A sense of self accomplishment motivates me to search relevant information in books and on the internet, and to discuss this information later with my peer groups. My little wish is to put together information about my collections and organise an exhibition for them in the near future.

The year of 2013 marked a green transition on Gammon’s journey to sustainable development. Gammon successfully switched from ultra-low sulphur diesel to B5 biodiesel on construction equipment, which effectively reduced emissions of Carbon Dioxide (CO2) and minimised the environmental impact.

Taking pride of being the first and currently the only construction company in Hong Kong to widely use this fuel in plant and machinery, Gammon is now on the progress of expanding this green initiative from project equipment to mixer trucks in 2015, upon the close partnership with Shell.

During the Partnership Launch Ceremony organised by Shell at its Tsing Yi West Gas Station on 23 November, Thomas Ho, Chief Executive of Gammon, reiterated Gammon’s focus on green promotion with the use of B5 diesel, and gave thanks to Shell, for its collaboration in pursuit of sustainability by retrofitting its Tsing Yi West gas station to provide filling pumps for B5 auto diesel for Gammon’s mixer trucks.

Gammon Singapore’s credibility in providing quality railway construction services is showcased by winning the trust of the client. Following the contract award to

install over 90,000 concrete sleepers on the North South Line (NSL) of the Singapore MRT system, the project team celebrated its award of the project “Track System Replacement Involving Installation of Concrete Sleepers on East West Line” by SMRT Trains Limited.

The project includes the installation of over 90,000 concrete sleepers in limited three hours’ time frame for maximum five working nights per week, basically after the last train stops and before the first train starts in the morning. The project commenced in February 2015 and it is scheduled for completion at the end of 2016.

Regardless of the significant challenges of the project with its unique features, the project team is taking the opportunity to demonstrate its strong expertise and commitment to achieving

excellence by working closely with the SMRT Project Team and Land Transport Authority.

As the route alignment and topography of the surrounding land is different to that on the NSL, the deployment of the Road Rail Vehicles (RRVs) onto the network from the Temporary Staging Areas (TSAs) varies according to different situations. Thus the project team deployed a gantry crane at two locations to tackle the problem, and successfully constructed the gantry over a live operating railway in nights of three hour possessions with detailed planning, design, the use of BIM modelling and, of course, an excellent site team. All six TSAs are now constructed.

Due to the close proximity of residential properties to the East West Line, community engagement and public relations work has been of utmost importance. Keeping the stakeholders informed is one of the key factors. In addition, the project team implemented several measures such as temporary sound barriers and protection gauzes around the sound-producing devices to minimise

noise and to reduce impact on the community.Logistical challenges also present difficulty

for the project team. The challenges include restricted working areas, access for the RRVs and planning the works successfully for a three-hour window, often down to the minute. A 10-minute delay on a ‘normal’ evergreen project is never reported, while a 10-minute delay to handing the site back each morning would be a significant issue. And the teams will be working at multiple locations (in time to come ten) on most working nights of the week.

Keeping people safe is the mission of the project. Even with the challenges of a night work environment, moving machines, plant-people interface issues, plus a very short time frame of under three hours, the project celebrated its millionth safely worked man hours in November, with over 500 staff working fastidiously every night.

The project will complete the testing and commissioning of the two gantries and start launching RRVs from these, pushing on throughout 2016, making it another success for the Gammon Rail team.
